You cannot read a company until you can read its sector.

Every BoardBrain engagement starts with the sector, never with the company. Where the value went across the whole peer set, which levers produced it, and what the sell side is actually asking. The Sector Review is that first step, published in the open.

A company’s numbers only mean something against the ten companies living through the same cycle, the same commodity, the same tariff, the same analysts. Best practice is not a theory we hold. It is the company in the set that already does the thing, identified by measurement.

01 · The outside world

The geopolitical and macro forces setting the sector’s economics right now, and which companies are exposed to them. A war premium in the oil price. A tariff schedule written in Washington that lands on a gross margin in Oregon. The exogenous line each management team is planning against, and whether it publishes the assumption at all.

02 · Where the value went

Total shareholder return across the full peer set over the cycle, and how it is developing. Not a ranking for its own sake, but the dispersion: the spread between the best and worst company in the same sector, over the same years, facing the same weather.

03 · What actually produced it

That return decomposed into the levers a board can pull: operational improvement, capital allocation, perimeter and M&A, and the multiple. Most sectors turn out to be won or lost on one of the four, and it is rarely the one the sector talks about most.

04 · What the sell side is asking

Every analyst question in the corpus, over a decade, read and counted. Which themes are constant, which are dying, which are emerging, and which named analysts arrive on a subject one to four quarters before it becomes consensus. Also the uncomfortable finding: how much of what ten companies say is identical.

05 · What the market pays for

Every results day and strategy presentation in the period, measured. Which kinds of announcement the market rewarded, which it punished, and which made no difference at all. This is where best practice stops being an opinion and becomes a measurement.

06 · The season ahead

What to expect from the calls that are coming, framed against each company’s own published targets. After the season, we return to the same evidence and report what actually changed.

Why we publish it

The sector is what makes the company file worth reading.

None of that works without the sector. A file on one company is only as good as the sector knowledge sitting behind it: which peer already solved the problem, what the market paid the last four companies that tried the move, which analyst will ask the hard question and what answer has worked before.

That sector layer gets built either way. Publishing it is the honest way to let a board judge the method before they ever ask us to point it at their own company. If the sector reading tells you nothing you did not already know, you have lost an hour and learned something useful about us.

Each issue is written to a single standard: that every company in it could read it, with their own records open, and find nothing they could disprove. No company is anonymised, and no company gets an adjustment its peers do not.
